Leading an IT project will require you to use all these skills when working with stakeholders. One of the most important project tasks is to present the scoping information to the stakeholders.

For this assignment, you will revise your teams project plan to present to stakeholders. Access your teams draft of the Project Plan Template from the Wk 3 Team Apply: Project Scope, Budget, and Timeline Stakeholder Meeting Role Play assignment, and re-save it so you can work on it individually.

Using information from the previous weeks assignments and instructor feedback, revise the Project Plan Template. In Section 1 of the Project Plan, you must define the scope of the project. In the following sections, you will explain how you will implement the scope of the project and how you will manage change within the project.

Specifically, your new project plan should include the following revisions and additions:

  • A summary of the project in Section 1: Summary
  • Define the scope of the project

Section 1: Summary

By shifting to cloud services, the organization wants to support the companys long-term strategies for the next 5-10 years and support the scalability of the business with cost-saving solutions. The plan is to make a smooth transition that will not interrupt daily operations. This project is to consider cybersecurity solutions without issue of cost as a priority.

The scope of the project will move the current network operations to the cloud in a one-year time frame under the suggested budget.

The project will be monitored and evaluated at the milestones to determine if the project and budget are within the suggested criteria.

Finally, the relationship of the cloud solutions will allow for integration of other software and network equipment to function smoothly with the solution provided.

C-Suite Team:

As the C-suite team for Intuit Inc, we will be undertaking a project to convert the current operating system to a cloud-based system. The project will take 12 months to complete with a budget of $1,000,000. Our primary objective is to integrate core products to other products by enabling the business to easily share information outside of the traditional methods. Also, cloud computing will provide opportunities to meet business needs that we could not meet prior. An example would be providing services on an on-demand basis. Finally, the C-Suite team will determine if the project is successful and if it is within budget and within the completion time allocated in this project.

    Section 4: Resources

For the development phase we will need the following resources. Project Management, Finance, and Cloud Architecture personnel. We will also require Conference room space for coordination as a group.

For the test phase we will require Project management, Cloud implementation engineers, Test engineers, technical writers, and super users. We will require a dedicated room with terminals to access the test environment along with a database to enter test information.

For Production phase we will need Project management, all technical personnel, help desk support, trainers, super users, properly configured computers. We will also need training documents, signage for support, coordinated announcements, and failover plans.

Section 5: Organization

Leadership will consist of CEO as sponsor, CFO for finance operation, and a project manager for task and team organization and execution of vision.

Technical team will include Cloud Architect responsible for designing the systems and overseeing technical operations, Cloud Implementation Engineers responsible for system build out and overseeing testing operations, and Test engineers responsible for testing.

Help Desk will include a Team Lead and 24/7 support team.

Training team will include training coordinator responsible for all training documentation and communication with technical team, a technical writer for documentation of training materials, and trainers for teaching users, and Super users for peer support and testing.

Section 6: Change Management

Briefly define your change management strategy and plan. You may use Kotter's eight-stage model plan as guidelines to help your organization to succeed at implementing change.

Change management will include a member from each team to review the changes. Changes will be given a detailed description, a sponsor, fail plan, and impact score. There must be no objections for a change to begin. If objections are present the group must mediate the change to proceed.

Change management will occur when the project takes a turn from the planned schedule and budget. The Project Team will provide Change Orders that will include price increases, additions of fees, additions of resources or the reduction of such items.

Monthly meetings will be held during the duration of the project to keep the customer informed of the progress and to discuss any changes that may need to happen. This will also be an opportunity to for the c- suite to inform the Project Team of any additions or changes they need to make in the scope of the project, offering an opportunity to present a Change Order on the changes proposed.

Success will be measured at each of the Milestones that are listed. A report will be presented with any changes that did occur and with any changes that are expected to occur due to the completion of the milestone and any impact it may have on the project.

Section 7: Risk Management

In order to avoid risking the company data and security, it is crucial to have a clearly defined and well- planned approach to migrating to the new cloud-based system. Transferring data to the cloud can come with various security risks. To manage such risks, it is imperative to choose a leading cloud service provider such as the one recommended. This provider offers additional safeguards for client data and virtual server hosting in the event that the company experiences server misconfiguration.

The project manager will be responsible for planning out the migration project to the cloud and choose the parties responsible for planning migration paths, uploading data, and rebuilding applications in Azure. The project manager will also determine one or multiple people that will oversee the migration of the workload and stay in communication with Azure advisors for personalized recommendations and practices for using the system.

The following are examples of tasks that will be performed by the project participants to practice effective risk management:

  • Review existing data and take inventory

  • Back up data in preparation for unexpected loss

  • Determine what data will be uploaded and what excessive data needs eliminated

  • Assign participants to sensitive data as data owners

  • Review and eliminate excessive access

  • Determine data security policies

    The C-Suite team comprises of experienced experts who will identify and analyze the associated risks through brainstorming and the normal techniques. The teams must prioritize the projects threats, and transfer risk by purchasing an insurance policy to minimize the effects of an incident if one ever occurs. The teams will both collaborate with the CEO, CFO, and COO.
