The Challenge: The client requested that you perform a reliability assessment where it was determined that a large number of abnormalities and defects existed on the production line. Your team uncovered a number of issues directly impacting the Overall Equipment Effectiveness (OEE), and it was clear that there was a need to increase the throughput of the production line and reduce scrap. Equipment reliability issues were identified that were related to variations in the way that the operators performed their tasks. Problems related to that were; documentation and procedures were out of date for operations, startup, shutdown, and changeover procedures, which was leading to a lack of standard work being done and poor defect identification and elimination. In all, over 35 production line defects were identified.
The Deliverables: Your team was hired to develop and implement one rapid improvement operator workshop by partnering with the maintenance and production teams. Your performance project team is tasked with designing, developing, and executing a comprehensive operator training program for a new production line being assembled to potentially include: Instructorled training E-learning Video-based programs Structured qualification process Webinars Conference Calls Articles Coaching Job aids Final testing and qualification Coaching Hands-On Training: Learning trips to vendors and existing sites Structured on-the-job requirements Qualification sign-offs. Success Defined: During the project, numerous gains must be made in terms of improved safety, problem identification and resolution, and increased efficiencies. Although hard to quantify, Popular Foods is looking for noticeable, positive changes to the workforce, including reduced stress, better morale, and a more involved and proactive staff. Quantifiable data should include the following: OEE increase from 86.2% to at least 96% in a six month time span. Yield increase from 93.6% to at least 96%.
