There was a movie that came out in the 80s called Dangerous Liaisons. It was about this group of people engaged in these Machiavellian plots of one-upmanship, manipulation for gain, and sabotage. I believe that Alex is exhibiting some of these same characteristics. Machiavellianism is a personality trait that that is defined by manipulative tendencies, deceitfulness and being willing to use others for the purpose of personal gain. Alex is using a lot of these tactics to advance himself while using his co-workers as steppingstones. He has no concern for them aside for how he can use them which also seems to speak to a streak of narcissism as well as he seems to also have a very high sense of self-importance and desire for attention.
The first thing that I would do is have conversations with all three parties. I would ask them if they have concerns about their interactions with Alex and if they have had difficulties that they have not yet made me aware of. I would also be ready to offer them whatever support and resources at my disposal to help them get their performances back on track. I would then sit down with Alex and in as non-confrontational a manner as possible, explain to him my concerns and their basis. I would ask him for explanations for some of the situations that I have observed him be a part of. I would make sure that he is aware of how important it is to the organization that each employee conducts themselves in an ethical manner and as part of a team where everyone succeeds together. I would then make sure that I monitor and document the teams' interactions over time and keep an eye out for continued unethical behavior's such as deceitfulness, manipulation or sabotage while bearing in mind that the guilty party could foreseeably need to be let go as they are not a good fit and are contributing to a breakdown in the organization's culture. To give Alex a chance at redeeming himself before we got to that point, I would include him in training and development opportunities that aim to help improve interpersonal skills, teamwork, and tactics for resolving conflicts.
There is a theory called the Self-Determination Theory that focuses on the needs for autonomy, competence, and relatedness. To address Alex's need for autonomy I would encourage Alex to take ownership of his career goals and finds ways to pursue them which fall in line with the company's values. He can still pursue his goals so long as he self-directs himself to remain within certain boundaries. Alex has a need for attention and to be recognized for his abilities. This falls within the need for competence and to meet that need I would look for opportunities for Alex to both develop and showcase his talents in a more positive manner. I would take time to acknowledge his achievements and contributions so that he no feels the need to have to create situations a situation. To address the need of relatedness I would encourage Alex to build some genuine connections within his team as opposed to placing them only in the competition box. There are a lot of benefits to teamwork and collaboration that could help Alex as he seeks be given more responsibility. This could be potentially very difficult given Alex's bents toward self-promotion and being self-serving.
I would use metrics to gauge how successful my interventions were. I would monitor team performance and look for improvements in collaboration and productivity. I would also conduct surveys and hold some sessions where everyone can provide feedback so that I can get a sense of the level of employee satisfaction how the workplace environment is being perceived. If team members are not feeling valued, supported, or engaged that could be telling. I would also be on the lookout for any instances of manipulative behavior's or sabotage with the team. If those instances are decreasing, then that would indicate some measure of progress.
